An AI layer is not an AI feature

Almost every tool you use now has an AI feature. Very few have an AI layer. The distinction is not model quality — most of us are calling the same handful of models. It is what the model is allowed to see.

A feature reads what is in front of it

A summarise button takes the thread you are looking at and compresses it. That is genuinely useful and takes an afternoon to build. It is also the limit of what a feature can do, because the feature only has the thread.

Ask it who owns the follow-up and it will guess from the text. Ask it whether the client already agreed this in a call last month and it cannot answer, because the call is in a different product.

A layer reads the estate

The interesting questions are all cross-object. What changed on this account this week? Which of my tasks are blocked on someone else? Did we already send them a proposal, and what did it say?

Answering those needs the chat, the boards, the CRM, the calendar and the files in one index, with one permission model. That is an architecture decision, and it is very hard to retrofit. It is why AI is usually sold as an add-on: the add-on is the honest shape of what was built.

Permissions are the hard part

Once a model can read across the estate, "who can see what" stops being a settings page and becomes the core of the design. Every query the layer makes has to pass the same row-level security a person's query would. If it does not, your assistant is a data leak with a friendly tone.

We ended up with a rule that is easy to state and hard to implement: the layer can never surface anything the asker could not open themselves. Direct messages are excluded entirely, not by policy but by construction.

What it feels like when it works

You stop preparing. You do not brief the agent on your accounts because it already knows them. You ask a question in the shape you would ask a colleague, and you get an answer with sources next to it.

That is the whole pitch, and it is not really about AI. It is about having one place where the work lives.
